The first 90 days of a manufacturing transformation should replace assumption with evidence and create the conditions for controlled delivery. It should not produce an impressive roadmap that the organisation lacks the capacity or confidence to execute.
Days 1–30: Diagnose
- Confirm strategic and commercial outcomes.
- Establish performance baselines.
- Map critical end-to-end processes.
- Assess systems, data, governance and organisational capacity.
- Expose risks, dependencies and decisions being avoided.
Days 31–60: Design
- Agree the target operating model.
- Prioritise by value, urgency and feasibility.
- Define target process, information and governance requirements.
- Confirm the delivery capacity required.
- Build an integrated roadmap rather than departmental projects.
Days 61–90: Mobilise
- Appoint accountable owners.
- Establish decision and escalation routes.
- Launch a small number of evidence-led quick wins.
- Prepare the first delivery waves.
- Agree how benefits and readiness will be measured.
By day 90, leadership should know what must change, why now, what happens first, who owns the result and how value will be demonstrated.
